The audit that sold nothing

He asked what was wrong. We told him. He used the answer to not hire us.

What he thought he needed

Chris Mortimer has been teaching Excel on YouTube since 2013. His most-viewed video is from that first year and stands at 1,709,552 views as of 26 July 2026. Then the channel slowed.

What arrived at our door was an edit. One Excel tutorial, ordered through Fiverr, with a brief pack already prepared: a shooting guide, a rough script and a Q&A document for whoever took the job.

What we delivered on 10 December 2025 was the video and a nine-section written diagnosis. Nobody had priced the second part.

Resolution, with a reason attached

Not "shoot in 4K" but 4K for the screen captures, so detail survives when the edit punches in on a menu. On a tutorial the zoom is the teaching. If the source cannot take it, the zoom teaches nothing.

Light, treated as a question of attention

The bright centre of the screen was pulling focus from the person explaining. We rebalanced it in post, then told him how to stop needing that fix at all: a small reposition of the key light on set.

The audio chain

Low-end build-up from a close lavalier, and a recommendation to process dialogue in a dedicated audio workstation. We wrote down why, because a recommendation you cannot explain is only a preference: "Even though Premiere Pro does edit audio and supports VSTs, it is lacklustre when it comes to the YouTube audio standards." The advice held, but the sentence argued it from the wrong end: Premiere reaches a platform's loudness targets perfectly well, more so with the right plug-ins. Where it falls behind a dedicated tool is the handover: the specialist audio work does not travel with the project. Another editor opening a shuttled Premiere file inherits the cut but not the plug-in chain that shaped the sound, whereas a dedicated session carries its processing inside it. Offline, the cleanup comes out a shade tidier too.

The rest of the nine

A refreshed picture-in-picture frame. Mac shortcuts for a Windows-centric channel. And a note that the cut ran long on purpose: "We've prioritised clarity over strict runtime here." On a call we went further, into the wide-shot-then-zoom grammar that lets a viewer see where a click came from, and what chapters do for a lesson somebody returns to.

What to fix first, when everything needs fixing

Nine findings handed over unranked is nine findings the reader ranks by price. Set what you were about to buy, and see how much of it comes after the changes that cost nothing.

The order is ours, and it is the one this engagement taught us to publish. It is a working order taken from practice, and no measurement stands behind it. Pick what you were about to buy and see where it lands: the order does not move, which is the finding.

The sequence, and who established the cause

What the upload dates show

The last 1080p video on the channel went up on 17 December 2025. The first video after that, on 10 February 2026, was 4K, as is every one of the twenty uploads from that date to 17 July 2026.

He established the cause himself

In writing, on 5 January 2026: "The main reason is I'm taking the time to improve my YouTube setup, particularly upgrading to 4k and improving the basic image / lighting. You gave me the idea of doing this, so thank you."

That message was also his decision not to work with us.

What it may have cost him

Between those two uploads there is an eight-week silence.

That is worth naming rather than leaving as a pause for breath. A diagnosis that sends somebody off to rebuild their kit takes them off the air while they do it, and for a channel whose problem was partly rhythm, two months of silence is a real price. We did not price it when we handed the findings over.

He has more than recovered it since: ten uploads in 2024, fifteen in 2025, twenty in the first seven months of 2026, the last three weekly on Fridays. The subscriber line has not followed, at roughly two hundred added in the twenty-nine days to 25 July 2026. We include that because leaving it out would stop you doing your own arithmetic.

Where our own advice fell short

Two things we got wrong

The best finding was not in the nine

Three of the six publish chapters on every single video: MyOnlineTrainingHub, Excel Campus and Leila Gharani. Chapters are not in our nine sections. We raised them on a call and never wrote them down.

Tiger's chapters returned on 3 July 2026, after seventeen uploads without them.

So the mechanism behind the 4K advice was sound, and the ranking was ours to get right. We handed over nine findings unranked, and the one with the best ratio of effect to effort was not among them at all: it was a remark on a call. The expensive fix landed in eight weeks. The cheap one took seven months from the handover.

Our audits now rank findings by effect and state what each costs to act on, and nothing that matters stays spoken. That change came from this.

Why it did not convert, our share

We sent a proposal at the end of December. It was clear, it was short, and it did not show him his own situation back to him. He had spent an hour describing it to us, and the document he received could have been written for anyone.

Everything specific to his channel already existed, in the audit, in detail. And the proposal had a length constraint. We let the format decide what got said, which is a way of saying we let something other than our own system decide.

A short document can still carry a partner's own words back to them. Every stage of our funnel now runs on that principle rather than on the shape of the moment. Tiger is the reason it does.

A converted audit could not have proved this. That is the whole reason the piece exists.

There is a reasonable suspicion about free audits: that the diagnosis is really just the opening move of a sale. The only thing that answers it is one that sold nothing. This diagnosis was free and specific to his channel. The person who received it acted on part of it, declined our proposal, and told us so in writing.
